The Exact Plan I Gave a $3.5M Agency to Hit 30% Margins
How a $3.5M SEO agency is jumping from 15% to 30%+ on the same revenue.

Earning less than 20% net margins used to be the cost of running an agency in the messy $2Mβ$5M stretch. After what AI made possible in the last 18 months, it's a choice β and most owners haven't realized it yet. Here's the exact plan I just walked a $3.5M SEO agency through to get them out of 15% and headed toward 30%+.

I jumped on a call this week with the founder of that agency.
His exact words: "I know we should be profiting more, just don't have the time to really figure out how."
$3.5M in revenue. 15% net margins. Dumbfounded by his own numbers.
Here's what was actually happening β and the exact plan we're following to dig him out of 15% and into 30%+.
I Know We Should Be Profiting More
As they grew, his COO and partner naturally drifted toward chasing the next growth lever. New service lines. New verticals. New shiny things.
Less time on the core business.
Standards slipped.
And nobody fully owned the margin β until 15% net quietly became the new normal.
At Amazon we called this "the drift." Without someone actively defending the standard, an organization slowly migrates toward whatever's easiest, and a 25% margin business quietly becomes a 15% one without anyone making a decision.
This founder isn't lazy or unaware. He's running an agency in the hardest stretch there is.
Why $2Mβ$5M Used to Be Brutal
$2M to $5M is the hardest stretch in agency life. You're not small enough to wing it anymore, and not big enough to have all the structure you actually need.
Specifically, at this stage you don't have:
β’ All the processes you'd need to scale 10x.
β’ Enough A+ talent (often, any A+ talent at all).
β’ Enough automated checks for full visibility into what's actually happening.

The Plan I Gave Him
Prerequisite: find the inefficiencies β and put a dollar number on each one.
Before any of this works, you need a real list of where money is leaking. Where time is going to work AI can now do for $0.
A couple of examples from his agency:
β’ $10K/month on admin staff doing low-level work that can almost entirely be automated.
β’ A $300K/year senior SEO strategist spending 10 hours a week writing briefs that an AI can crank out in 5 minutes.
Once you've got a clear cost-to-inefficiency map, the next three steps actually work.
Step 1 β Build the knowledge base.
It lives in a private repo β basically a shared, version-controlled folder where everything important about your delivery sits in one place. Two things go in it:
β’ Client bibles β voice, tonality, target keywords, ICP, the whole playbook for each client.
β’ Your SEO skills and automations β writing, briefing, keyword research, on-page, off-page, backlinks. Every standard task, written as something AI can actually run.
This is the brain of your new operation. Without it, AI is randomness. With it, AI is leverage.
Step 2 β Re-train your top talent on the AI-first version of their job.
You're not adding AI on top of how they already work. You're giving them a new way to work.
Each of your top SEO people moves into a workspace where they're working alongside AI inside a single screen β automated daily reports running in the background, agents handling the heavy lifting on briefs and research and reporting, and the tools they use (analytics, Ahrefs, ChatGPT, your CRM) plugged in through shared permissions.
It looks weird the first week. By week three, the output per person has 3-5x'd.
Step 3 β Measure the new capacity. Then pick a path.
Once your top people are running 3-5x the throughput they used to, you have a choice:
A) Cut the bottom performers β same revenue, far higher margin.
B) Pour the freed capacity into sales and growth β same headcount, much higher revenue and margin.
Most founders we work with do some blend. Cut the bottom 10β20%, then redirect the rest of the new capacity into landing better-fit clients at better prices.
Then you repeat the loop.
Map cost vs. capacity across every seat in the org. Find the next bottleneck. Build the next slice of the knowledge base. Roll out the AI-first workspace setup to the next role.
