Fix Profit 

To fix profit, we must reduce cost.

This company is built with 100% US talent.

From a profitability perspective, this is not a scalable model.

The first area I would review is seeing if there are opportunities to offshore these business roles:

  • Admin

  • Project management

  • Account management

  • Entry-level roles

I’ve done this with hundreds of agencies…

And predict this will create an extra $5k-$15k/mo in cash flow.

If you are a founder running razor thin margins, and can create breathing room via adjusting your staffing model, I highly recommend it.

For the sake of your mental health, and to show up more fully for your family, you should consider this.

Cashflow

In addition to cost cutting, we need to increase cash flow to begin investing into lead gen.

For this specific business, there aren't a ton of options, but I’d recommend looking into white labeling first.

If we can introduce SEO, web development, or advertising on platforms they currently don't support, we can definitely increase the LTV per client.

Any added cash flow should be allocated for additional lead gen efforts or cash in the business.

Even if this leads to $2,500-$5,000/mo, this will compound into further wins for the business.

In addition to white labeling, another option is price adjustment.

Even with only 11 clients, adjusting prices by $250/mo would increase the overall retainer revenue of this business by an additional $2,250/mo.

That may not seem like a lot, but if we reinvest that back into BD activities, it can lead to an additional 5-20 leads a month when deployed well, which can compound into more business.

When explaining the why behind a price increase for clients, here’s the script I recommend:

“Due to increasing cost in software, talent & inflation we will be adjusting pricing from $A to $B. Please let me know if there are any issues with this. (Disclaimer: if this client has long term contracts they cannot do this).”

Lead Gen

By the time we deploy capital into lead generation, we should be able to create an additional $20k/mo (minimum)…

By executing the above actions well, which will have a MASSIVE impact on the future of the business.

Here are three main actions I would take to generate more demand for this client:

Pay Per Call Agencies

This is a seriously underutilized strategy.

Most pay per call agencies fail when generating leads for their clients, but have you ever considered what would happen if you tested 5 simultaneously?

If we assume a 10% closing rate on leads, and a $200 cost per qualified call booked, this would create a $2,000 CAC, which is a steal for this company.

I recommend all businesses test this strategy and keep swapping out pay per call agencies until you find good vendors.

Put the fees on a 12-18 month CC that has 0% interest and pay it off with the gross profits from deals closed.

Bonus Tip: Record the onboarding call you have with the first agency, and save the templated scripts as well, and re-send these to each new agency you onboard into.

Referrals

This client generates good results. If I were the founder, I would call each of my 11 clients and ask for referrals.

Here is a script you can use:

“[Client], we are looking to increase our impact, do you know any business owners that would benefit from a consultation with me on their marketing?”

If they say they need to think about it, I would recommend saying:

“Does anyone specific come to mind?”

If you get a name, and don’t get an introduction in the first 1-2 days, follow up asking if they are still going to make an intro to the specific lead they mentioned.

Testimonials

This client has great results, which we need to use.

I would recommend conducting a podcast interview with each client, then adding these to a Youtube channel and their website.

These interviews should act as content for case studies, blogs, newsletters, and short form content to increase social proof.

Taking Their Own Medicine

This agency creates content for clients.

If they aren’t, they need to be posting content every day of the year.

I would recommend focusing on value added content that address niche specific topics and problems.

If they are operating on LinkedIn, the founder should have someone in his LinkedIn account adding ideal prospects weekly and join a few engagement podcasts for greater reach.

He can hire someone off Upwork if he needs assistance managing his LinkedIn profile.

Newsletter

Newsletters are the best long term play for your business.

When you have 20,000 qualified prospects reading your value added content weekly, you nurture them until they are in a buying window.

You can also see who specifically is reading your content!

I would recommend this founder picks one niche (of the handful they’ve had success in), and build a following via a newsletter for that one industry.

I have a vendor (when he has budget), I will connect him to that will organically grow his following.
