Milkshake Media is an email agency that helps e-commerce businesses grow. They’re based in Australia and in March on 2023 reached out to 8F
When they reached out, they were faced with the following issues:
They had plateaued
They couldn't take on new clients
The founders were 100% in the operations
Here is how we solved these constraints to enable big growth
1- Systematized service delivery that allowed them to consistently onboard new employees
One of the major issues with Milkshake when we met them was that there was not defined way of completely operating the business
They needed to get out of ops, but onboarding team members took a full month
We started with their process workflow to define how they run their business
We defined
Every step in their process
The owner of each step

SOPs & trainings
To name a few
From here, we were able to begin making a training library of every document and system that allowed them to have a set style of running the business
2- Onboarding
Once we fully defined their business, they had an immediate need to onboard talent
Onboarding talent should be highly specific
We created an onboarding roadmap that mapped out every single step a new hire (per role) needs to take in their first 2 weeks
From here, we further defined what new employees initial 30-60-90 days looks like to ensure we were able to have a clear plan
IMPORTANT POINT
This was a major step
Milkshake went from manually training to intentionally training
They cut their training time significantly and were able to onboard and train new roles in 2 weeks
Once they onboarded new talent, when relevant, they would put them through the skill gap analysis
This is a process where they define every single skill each role needs to be successful
Once they had every skill, they compared their new hires to the matrix identified which skills they were falling short in, and created a training plan to ramp them up
3- End of day reporting
Now that they were onboarding talent, and already managing their team, they needed to create visibility into their operation
In a short period of time, they scaled to over 25 employees
We introduced the end-of-day report, a process that ensures every employee submits an end-of-day report, end-of-week report, and end-of-month report
These reports highlight their data performance and project management for all tasks and all clients
In my podcast with their founder Tarun, he mentioned that as a direct result of introducing this one process, “In a glance, we could analyze 25 employees”
4- Account Management
With the foundation set, we needed to get the founders out of the day-to-day and give them the ability to begin working ON the business
Tarun mentioned they “were very scared about handing over control at first. We are very passionate about our client and worried about delegating.”
To ensure they felt confident, we created
Clear escalations points on how to ask questions
Clear training processes to fix issues when they arise
Clear audits to ensure everything was being done correctly
Milkshake Media went from 1 to 3 account managers which removed the founders from the day-to-day ops
5- Building Personal Brand & Continuous Improvement
Now that the founders could work on the business, we moved them into their respective roles
Tarun moved into the CEO seat and elevated his ability to be the face of the brand
He was able to put time into building his brand on YT and Twitter, giving them the ability to get inbound leads and begin nurturing prospects over the long term
Huss, the COO, was able to focus on continuous improvement and improving systems
Things always break in an agency, having someone who can improve systems at every step, raise standards, and improve processes is what turns a mediocre agency into an elite one
With each co-founder sitting in their zone of genius, they are on a pace to 2x-5x again in 2024
All because they were able to GET OUT of the operation, begin building the dream business, and escape the prison they had built for themselves
