How Aaron Vix One Added 20k MRR in 90 Days While Getting His Time Back

Context

I met Aaron, the founder of Avix One, in October of 2023 at my live event

When I met Aaron, he was burning the midnight oil every week trying to get the work done for his client accounts

He was feeling burnt out with minimal hope of being able to grow his business because everything in his business ran through him

In his business, he had:

  • No SOPs

  • No scalable business model

  • No standard process, everything was bespoke custom work

  • No structure to empower team members- everything ran through Aaron

Because of this:

  • Onboarding took a lot of time

  • 5 clients equaled 5 different onboardings 

  • He was winging it with managing team members

  • He “had to move mountains” to be able to take off a few days

Aaron’s Approach

1 Solomon’s paradox

Every entrepreneur faces this

He was too close to see the easiest and fastest path to begin getting out of ops and focusing on growth

2 Easy for Aaron to work hard

Aaron is a workhorse

When the work began to pile up, it was easier and faster for him to just get it done rather than delegate or train his team on the tasks

Because everything was custom and bespoke, it also discouraged training

8F Goal:

Here is what we did to scale:

8F’s Approach

1 Defined ICP, Defined offer

When we got into Avix, we realized there wasn't a specific ICP (ideal customer profile) or specific offer

Aaron was selling based on client needs which enabled him to scale and build a good-sized business for himself, but it limited his ability to scale beyond himself

The first thing we did with him was define who his ICP was so as to create a standard offer

2 Create Boundaries

Once we had the offer defined, we created boundaries on whom we said no to

This was majorly empowering for Aaron as he quickly began to say no when prospects didn't meet the ICP criteria 

3 Define Structure 

From here, we got to work

We defined his workflow: creating a clear process map of everything that happens when we close a deal

  • We standardized onboarding

  • Began creating SOPs for specific steps

  • Templatized this into a project management checklist to streamline onboarding and fulfillment

In total, going from nothing to a fully dialed-in process with all the bells and whistles took about 2 months

5 Accountability & Partnership 

We were able to leverage 8F to ensure we move the ball forward

Many entrepreneurs are able to easily get distracted, but having a specific plan enabled us to go deeper and stay on the path without veering off the path 

Aaron specifically shared how one of the things that enabled him to stay on the path was the 8F collaboration and accountability

Normally, where focus might be put somewhere that isn't such high leverage, he was able to stay on the path

One thing Aaron said he loved about his consultant was that he “was able to text my consultant at 9 PM last night and get a response about onboarding a new client”

6 Improvement

In months 2-3, we aimed to dial in and perfect the system

Making it easy to begin to onboard more clients and new team members into it

7 Conviction

Once we had these items, Aaron began feeling clear, confident and had conviction on the path

The feelings of overwhelm had dissipated and began feeling amazing about being an entrepreneur again

8 Client Expectations 

Now that we were scaling, we needed to realign expectations with Aaron’s ‘legacy’ clients

In this step, many entrepreneurs avoid this out of fear

Aaron leaned into this which reduced the need for him to be doing every single thing

This freed up more of Aaron's time to reinvest in growth

9 Scaling Team

With the initial work we did in our first 2 months, Aaron was able to onboard two new team members to begin scaling

Before 8F, bringing on talent was less concise with people sitting in multiple roles

With a dialed-in offer & workflow, this enabled Aaron to streamline team members to focus on a few areas with clear expectations 

10 Next Steps

As we continue working with Aaron, we will be aiming to dial in execution further

An amazing service leads to amazing retention

Rather than focus immediately on growth, were leaning in on building an A++ service, taking Avix Consulting from good to great

  • For the first time in a long time, he is feeling confident and not stressed

  • Aaron has been able to take time off for the first time in a while without being stress

  • He has been able to add 20k MRR in his first 3 months

  • He has been able to onboard two team members
