AI Anxiety Is Real. Here’s the Strategic Path Forward

There aren’t “AI agencies” and “non-AI agencies.”
There are agencies in three distinct phases of custom AI development, and where you sit right now will determine whether you scale, plateau, or disappear over the next 3-4 years.
I’m going to walk you through exactly how I see this playing out.

Every single piece of content was about AI. It feels like everyone has hopped on the train.
And if you haven’t, it can feel overwhelming. But understanding the phase we’re in (and the one we’re heading toward) has shaped my entire business and custom AI strategy for 2026.
Here’s how I see the agency world evolving.

Phase 1: AI Transformation
This is where most agencies are–or should be–right now.
Phase one is simple:
Eliminate inefficient human processes with simple automation or AI solutions.
In the average 7-8 figure agency, there are easily 80-100 repeatable processes your team no longer needs to do manually.
Period. End of story.
When you automate these tasks, you can:
Open up 40-60% more capacity within 3-6 months
Delay hiring by 6-12 months
Increase margins dramatically
Take on more clients without increasing headcount

This isn’t about panic. It’s about position.
You don’t need to be AI-native tomorrow, but you do need to know which phase you’re in.
Because if you don’t intentionally move forward, you’ll unintentionally fall behind.

The agencies that win won’t be the ones posting the most about custom AI.
They’ll be the ones quietly building.
